Institutionalizing Thinking: A Framework for AI-Ready Knowledge

Institutionalize the thinking, not just the data.

Three people. Same untapped goldmine sitting in their own files.

You don't need new data to unlock new value. You need to encode the knowledge you already have that doesn't expire.

Here's what that looks like in practice.

The researcher

She encodes her team's research method, the playbook for turning a pile of interviews into a real finding, alongside the definitions her org already agrees on for who its customers are and what they value.

Her prompt: "Here's what came out of this round of interviews. Where does it disagree with how we've defined this customer segment, and what does that tell us?"

The AI doesn't summarize the interviews. It reasons through them against a defined standard and surfaces the disagreement itself.

The product lead

He encodes the method his team uses to trace any decision to its financial outcome, alongside the category definitions that describe what actually drives value in his market.

His prompt: "Trace this feature investment through to the outcome that matters, using our method and what we know to be true about this category."

Now the recommendation carries a financial argument, not a roadmap slide followed by a separate finance conversation.

The innovation lead

She encodes her org's framework for choosing where to compete and pressure-testing that choice, alongside the definitions of what her organization can and can't actually execute.

Her prompt: "Given our real capacity, where should we place this bet, and pressure-test it before it goes to the board."

She gets back a stress-tested choice, not a slide deck of options.

Here's the thread across all three: none of them fed the AI new information. They fed it how to think and what correct looks like, then asked it a real business question.

So here's the reflection worth sitting with:

What's the method in your head, or mapped out in an Excel or PowerPoint and the definitions your org already agrees on, that you've never once put in the same room as an AI?

That's usually where the next unlock is hiding.

If this got you thinking about how this could be unlocked for your team or your org, set up some time to chat. Happy to talk through it.
